Getting a Junk Crew to Actually Use the App

Buying software is easy. Getting a crew of drivers and helpers who have done this job for years off their paper list and group text is harder. The good news is that junk crews are practical people. If the app makes their day easier, they will use it. If it feels like paperwork for the office, they will not. Your job is to show them which one it is.

Start With What Is in It for Them

Setting up two-person crews with their own PINs is covered in Two-Person Junk Crews and Helpers: Who Logs In, Who Clocks In, Who Taps Complete. Before any of that, the crew needs a reason to care.

Do not lead with “the office needs better data.” Lead with what changes for them:

That last one tends to land hardest. Crews who have been blamed for damage they did not cause understand right away.

Start Small

Do not roll out every habit on day one. Start with the minimum that makes the day work:

  1. Sign in with your PIN and clock in.
  2. Work the list top to bottom using navigation.
  3. Tap Start and Complete on every job.

Once that is automatic, usually within the first week, add before-and-after photos. Then good notes on skips and add-ons. Then the dump ticket. Layering habits one at a time works better than a long list nobody remembers.

Tie Habits to the Buttons

The easiest habits to keep are the ones attached to something the crew already does. Tie each new habit to a button:

Said that way, every habit has a trigger. The three buttons are covered in Start, Skip, Complete: The Three Buttons That Run a Junk Removal Day.

Stop Printing the Backup

The biggest mistake in a rollout is keeping the old way running “just in case.” If the printed list is still on the dash, the crew will use the printed list. If the group text still gets the gate codes, the crew will read the group text. Pick a day, tell everyone, and stop. Keep printed route sheets for the rare day a phone dies, not as the everyday plan.

The office has to hold the line too. When a driver calls for an address, the answer is “it's on the card, tap navigation,” said nicely, every time. If the card really is missing something, like a unit number or a code, the office fixes the job and the crew sees the change on the phone. Each fix makes the next card better, and the calls slow down on their own.

Find Your Champion

Crews usually have one person the others watch. Sometimes it is the senior driver, sometimes the young helper who is good with phones. Get that person comfortable first, ideally a few days before everyone else. When the others see them using the app without fuss, the rest of the crew follows faster than any meeting would get them there.

Notice the Good Stuff

When a before photo settles a customer question, tell the crew. When a dump ticket overage gets billed that would have been lost, mention it. When the office stops calling the trucks because the jobs are coming in live, point that out. People keep doing things they see working. Training a brand-new helper is covered in the next guide.

Give It a Few Weeks

Expect a little pushback in week one and less grumbling in week two. Once the app is just how the day works, few crews want to go back to paper. Stick with it. To see everything the crew app does once your crew is using it, visit the JunkBossPro junk removal app page.
